{"id":6622,"date":"2024-06-17T17:33:33","date_gmt":"2024-06-17T16:33:33","guid":{"rendered":"https:\/\/thescrumacademy.com\/?p=6622"},"modified":"2024-07-09T18:32:24","modified_gmt":"2024-07-09T17:32:24","slug":"definition-of-done-define-it-or-doom-your-sprints","status":"publish","type":"post","link":"https:\/\/thescrumacademy.com\/es\/2024\/06\/17\/definition-of-done-define-it-or-doom-your-sprints\/","title":{"rendered":"Definition of Done: Define It or Doom Your Sprints"},"content":{"rendered":"<p><span style=\"font-weight: 400;\">A Definition of Done (DoD) is non-negotiable if you want to #DoBetterScrum.\u00a0 The best Scrum Teams co-create their DoD with their Product Owner, Scrum Master Developers and stakeholders.\u00a0 To learn more about what steps you need to take in order to build a strong DoD, read on.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">When to create a Definition of Done<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">If your team is new to Scrum, one of the first tasks you need to complete is to create a DoD prior to your first Sprint Planning meeting.\u00a0 IME, without a clear understanding of how your team <\/span><a href=\"https:\/\/thescrumacademy.com\/2024\/05\/15\/the-subtle-differences-between-definition-of-done-and-acceptance-criteria\/\"><span style=\"font-weight: 400;\">defines quality<\/span><\/a><span style=\"font-weight: 400;\">, you cannot have an effective Sprint Planning meeting.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">For existing Scrum Teams that lack a DoD, the <\/span><a href=\"https:\/\/thescrumacademy.com\/2024\/05\/30\/design-your-sprint-retrospectives-and-do-better-scrum\/\"><span style=\"font-weight: 400;\">next Retrospective<\/span><\/a><span style=\"font-weight: 400;\"> is an ideal time to create (or refine) it.\u00a0 Please keep in mind, the lack of a DoD is a high priority issue that both the Scrum Master and Product Owner need to address.\u00a0 There are no benefits associated with delaying this conversation.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Who creates the Definition of Done<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">The obvious participants are the Developers, Product Owner and Scrum Master.\u00a0 I also recommend including the key stakeholders in this discussion.\u00a0 There are two reasons for this.\u00a0 One, stakeholder participation gives them insights into the full scope of what is required in order to deliver the product or service.\u00a0 Two, when discussing impediments to getting to done, it is often stakeholders who have the authority to eliminate these impediments.\u00a0 By having them present in this discussion, decisions on how to resolve these impediments can be made on the spot.\u00a0\u00a0<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Four steps to creating a Definition of Done<\/span><\/h2>\n<p><b>\u00a0 \u00a0 \u00a01. \u00a0Identify Activities: <\/b><span style=\"font-weight: 400;\">give everyone on the Scrum Team, and their key stakeholders, some post-it notes and a marker (or their digital equivalents).\u00a0 Next, ask them to write down every task that is required to take a Product Backlog item from conception to delivery; be sure to include any documentation that may be required.\u00a0 Set the expectation that each person should strive to identify from ten to fifteen items.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\"><a href=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2024\/06\/DoD_example-copy.png\"><img decoding=\"async\" class=\"lazyload  wp-image-6626 alignright\" src=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2024\/06\/DoD_example-copy.png\" data-orig-src=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2024\/06\/DoD_example-copy.png\" alt=\"\" width=\"239\" height=\"296\" srcset=\"data:image\/svg+xml,%3Csvg%20xmlns%3D%27http%3A%2F%2Fwww.w3.org%2F2000%2Fsvg%27%20width%3D%27239%27%20height%3D%27296%27%20viewBox%3D%270%200%20239%20296%27%3E%3Crect%20width%3D%27239%27%20height%3D%27296%27%20fill-opacity%3D%220%22%2F%3E%3C%2Fsvg%3E\" data-srcset=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2024\/06\/DoD_example-copy-66x82.png 66w, https:\/\/thescrumacademy.com\/wp-content\/uploads\/2024\/06\/DoD_example-copy.png 180w\" data-sizes=\"auto\" data-orig-sizes=\"(max-width: 239px) 100vw, 239px\" \/><\/a><\/span><\/p>\n<p><b>\u00a0 \u00a0 \u00a02. \u00a0Review &amp; Organize: <\/b><span style=\"font-weight: 400;\">at this point, you will have a large collection of notes that roughly outlines the <\/span><a href=\"https:\/\/thescrumacademy.com\/2009\/09\/04\/definition-of-done-in-scrum\/\"><span style=\"font-weight: 400;\">value stream<\/span><\/a><span style=\"font-weight: 400;\"> of the Scrum Team.\u00a0 Next, post a large sheet of chart paper on the wall (or the digital equivalent) and draw a blue line across the middle.\u00a0 Start your review by removing the duplicates.\u00a0 With the remaining items, select a post-it note and ask the Developers, \u201cWill you complete this activity for each Product Backlog item in every Sprint?\u201d.\u00a0\u00a0<\/span><\/p>\n<ul>\n<li><span style=\"font-weight: 400;\">If they say, \u201cYes\u201d, place the post-it note below the blue line.\u00a0 These items represent the potential DoD and will include typical software development activities like design, analysis, code, test, documentation, etc.\u00a0\u00a0<\/span><\/li>\n<li><span style=\"font-weight: 400;\">If they say, \u201cNo\u201d, place the post-it note above the blue line.\u00a0 These items represent tasks, activities and artifacts that will potentially not be included as part of the DoD.\u00a0\u00a0<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Continue until all the items have been moved to one side of the line or the other.<\/span><\/p>\n<p><b>\u00a0 \u00a0 \u00a03. \u00a0Identify Impediments:<\/b><span style=\"font-weight: 400;\"> in the top half of the chart paper, there should be a variety of necessary, but unrelated tasks: all sorts of documentation, various compliance activities, artifacts related to project or program governance, specialized reviews, different types of testing and other infrequent development activities.\u00a0 This next step is to understand why these tasks exist and what impediments are preventing the Scrum Team from completing these activities each Sprint.\u00a0 This is why the stakeholders are present in this meeting &#8211; they need to hear directly from the Developers what is blocking them.\u00a0 Here are some common reasons:<\/span><\/p>\n<ul>\n<li><span style=\"font-weight: 400;\">Some activities might not be the Scrum Team&#8217;s responsibility.<\/span><\/li>\n<li>Other activities might not be feasible to do every Sprint due to high transaction costs.<\/li>\n<li>The current organizational design prevents the Scrum Team from working on these activities.<\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">For many of these activities, it is possible for Scrum Team to complete them each Sprint through a policy change, adjusting the membership of the Scrum Team or with training.\u00a0\u00a0<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"2\"><span style=\"font-weight: 400;\">If that is the case, move the activity to the bottom half of the page to be included as part of the Scrum Team\u2019s DoD.\u00a0 Be sure to note what conditions must be true for this to occur.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"2\"><span style=\"font-weight: 400;\">If they cannot, place the item on the blue (water) line.\u00a0 Be sure to identify an <\/span><a href=\"https:\/\/thescrumacademy.com\/2015\/03\/03\/how-to-fix-weak-retrospective-action-items\/\"><span style=\"font-weight: 400;\">action item<\/span><\/a><span style=\"font-weight: 400;\"> on who owns the issue and when this issue will be resolved.\u00a0 This will be tracked in the <\/span><a href=\"https:\/\/thescrumacademy.com\/2024\/05\/10\/overcoming-agile-obstacles-with-an-impediments-backlog\/\"><span style=\"font-weight: 400;\">Impediments Backlog<\/span><\/a><span style=\"font-weight: 400;\">.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Repeat this process until all the items in the top half of the page have been discussed and action items (with owners) identified.<\/span><\/p>\n<p><b>\u00a0 \u00a0 \u00a04. \u00a0Commitment to Quality:<\/b><span style=\"font-weight: 400;\"> we now have reached the final step where the Developers commit to the DoD.\u00a0 The items on, or above, the blue line are not part of the DoD since there are outstanding impediments to resolve (once resolved those items would now be part of the DoD in the <\/span><b><i>following<\/i><\/b><span style=\"font-weight: 400;\"> Sprint).\u00a0 Because this is a decision which requires ownership and commitment from all the Developers, use decision-making protocols like <\/span><a href=\"https:\/\/thecoreprotocols.org\/protocols\/decider\"><span style=\"font-weight: 400;\">Decider<\/span><\/a><span style=\"font-weight: 400;\">\/<\/span><a href=\"https:\/\/thecoreprotocols.org\/protocols\/resolution\"><span style=\"font-weight: 400;\">Resolution<\/span><\/a><span style=\"font-weight: 400;\">, <\/span><a href=\"https:\/\/helpingimprove.com\/learning-with-fist-of-five-voting\/\"><span style=\"font-weight: 400;\">Fist of Five<\/span><\/a><span style=\"font-weight: 400;\"> or <\/span><a href=\"https:\/\/i2insights.org\/2021\/05\/25\/gradients-of-agreement-tool\/\"><span style=\"font-weight: 400;\">Gradients of Agreement<\/span><\/a><span style=\"font-weight: 400;\"> to ensure enthusiastic support.\u00a0 Adjust the DoD until there is full commitment, as the Developers&#8217; willingness to adhere to the DoD &#8211; even under pressure &#8211; will determine its effectiveness.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Evaluate the Definition of Done<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">How do you know if you have a good DoD?\u00a0 In Scrum, the goal of each Sprint is to deliver a high-quality, usable Increment every Sprint.\u00a0 This maximizes the Scrum Team\u2019s ability to receive, and respond to, feedback.\u00a0 If the Increment is not put \u201cin use\u201d by the end of the Sprint, feedback loops are diminished and the DoD needs improvement.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">When there is a delta between what the Scrum Team can complete within a Sprint and \u201cin use\u201d, that is called the <\/span><a href=\"https:\/\/less.works\/less\/framework\/definition-of-done\"><span style=\"font-weight: 400;\">Undone Work<\/span><\/a><span style=\"font-weight: 400;\"> by the <\/span><a href=\"https:\/\/less.works\/\"><span style=\"font-weight: 400;\">LeSS community<\/span><\/a><span style=\"font-weight: 400;\">.\u00a0 It represents all the organizational impediments and technical debt that prevent the Scrum Team from achieving done within a Sprint.\u00a0 When the Undone Work is zero, or very small, the DoD is considered strong.\u00a0 When the Undone Work is large, the DoD is considered weak.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Most organizations will start with a weak DoD since they are not optimized for fast customer feedback.\u00a0 That\u2019s OK since where you start is where you start.\u00a0 However, it is a Scrum Master\u2019s responsibility to improve the DoD over time by slowly eliminating the various impediments identified through this exercise.<\/span><\/p>\n<p>If you&#8217;d like to know more about we can help you improve your DoD, we offer a <a href=\"https:\/\/thescrumacademy.com\/scrum-team-tune-ups\/definition-of-done\/\">Scrum Team DoD &#8220;Tune Up&#8221;<\/a>.
