our\u00a0conversation on what are the key question to raise when being\u00a0asked to\u00a0dispatch help to Waterfall Island. \u00a0This entry\u00a0is a continuation of an <a href=\"https:\/\/thescrumacademy.com\/2015\/07\/07\/escape-from-waterfall-island-part-1-of-2\/\">earlier article<\/a>, so be sure to take a look if you forgot some of the earlier questions.<\/p>\n<ol>\n<li><strong>Where does is <i>really<\/i> hurt? \u00a0<\/strong>Earlier, there was a question that identified all the pains the participants were experiencing and then ranked the pains from extreme to moderate. \u00a0These pains, while real, are likely symptoms of a bigger, hidden issue that must be addressed. \u00a0Use this question as opportunity to go deeper and discover why these pains exists. \u00a0Root-cause analysis will illuminate the lurking issue. \u00a0I recommend using <a href=\"https:\/\/en.wikipedia.org\/wiki\/5_Whys\">Five Whys<\/a> or <a href=\"https:\/\/en.wikipedia.org\/wiki\/Ishikawa_diagram\">Ishikowa (Fishbone) Diagram<\/a> to go beyond the symptoms to find the\u00a0cause.<\/li>\n<li><strong>Do we have time to learn?<\/strong>\u00a0 An odd question, but extremely relevant since the answer will show if the business leaders have realistic expectations or not.\u00a0 Sometimes an organization is too busy to slow down in order to learn new things. \u00a0This is often the case when the business\u00a0is understaffed. \u00a0Another factor which\u00a0inhibits learning is when the business is under a great deal of pressure, i.e. failure is not an option. \u00a0When the fear of failure is too high, people tend to respond conservatively to new ideas or revert to behaviors that feel comfortable.<\/li>\n<li><strong>How can we work together effectively?<\/strong><\/li>\n<li><strong>How do we deliver regularly?<\/strong> \u00a0Scrum and Agile are <a href=\"https:\/\/thescrumacademy.com\/2015\/06\/04\/28-ways-to-stop-wasting-time-part-1-of-2\/\">all about delivery of value<\/a> to the customer and end users. \u00a0Scrum and XP focuses on\u00a0shipping software on a regular cadence (from a few weeks up to thirty days) while Kanban ships when something is complete. \u00a0If you are not delivering working software frequently, your\u00a0primary goal is to eliminate all the impediments &#8211; technical, social and organizational &#8211; that inhibit this objective. \u00a0When your product is finally out the door and in the hands of the user, then optimize the delivery process to enable fast, flexible flow. \u00a0Once you stamp out\u00a0the technical limitations to fast delivery, the next\u00a0target will be to reduce batch size.<\/li>\n<li><strong>How do we know if this is working? \u00a0<\/strong>This is an important topic to discuss at the outset because we need to know if we are indeed getting people off Waterfall Island and making things better. \u00a0Use easy-to-gather metrics that are hard to game. \u00a0Include both qualitative and quantitative metrics that focus on business outcomes rather than process compliance. \u00a0 Speak\u00a0with senior leaders, middle managers, Team members and customers to find out what\u00a0simple metrics they might use to\u00a0tell us\u00a0to see if thing are working or not. \u00a0Look for trend lines that tell us we are on-track or off-track rather than absolute numbers.<\/li>\n<li><strong>How do we communicate with each other?\u00a0<\/strong><\/li>\n<li><strong>How do I take care of myself? \u00a0<\/strong>The work of evacuating people from Waterfall Island is tiring and draining. \u00a0Take a moment to reflect on what your needs are, how you are feeling and how you will re-energize yourself. \u00a0IME, organizations are <strong>full<\/strong> of crazy. \u00a0When I worked at Cardinal Health we called all the nutty things that happened there, &#8220;Cardinal World&#8221;. \u00a0The inhabitants of Waterfall Island\u00a0will work\u00a0to make you adopt their particular brand of crazy and see the world through their eyes. \u00a0Don&#8217;t do it &#8211; keep your wits about you and keep your perspective. \u00a0That is why you were called in to help with the evacuation.<\/li>\n<li><strong>How do I take care of the Team?<\/strong><\/li>\n<li><strong>When can I go home?<\/strong>\u00a0 The best coaches and consultants strive to make their work\u00a0unnecessary. \u00a0From the moment you step onto Waterfall Island, be thinking about your escape (plan). \u00a0Avoid creating a culture of dependency between yourself and the inhabitants. \u00a0Teach them how to resolve their own problems.
