Part 1 of 3"},"content":{"rendered":"<p><a href=\"http:\/\/thescrumacademy.com\/wp-content\/uploads\/2014\/11\/Marin-Alsop-c-Grant-Leighton-7.jpg\"><img decoding=\"async\" class=\"lazyload alignleft size-thumbnail wp-image-1978\" src=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2014\/11\/Marin-Alsop-c-Grant-Leighton-7-150x150.jpg\" data-orig-src=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2014\/11\/Marin-Alsop-c-Grant-Leighton-7-150x150.jpg\" alt=\"Marin-Alsop-c-Grant-Leighton-7\" width=\"150\" height=\"150\" srcset=\"data:image\/svg+xml,%3Csvg%20xmlns%3D%27http%3A%2F%2Fwww.w3.org%2F2000%2Fsvg%27%20width%3D%27150%27%20height%3D%27150%27%20viewBox%3D%270%200%20150%20150%27%3E%3Crect%20width%3D%27150%27%20height%3D%27150%27%20fill-opacity%3D%220%22%2F%3E%3C%2Fsvg%3E\" data-srcset=\"https:\/\/thescrumacademy.com\/wp-content\/uploads\/2014\/11\/Marin-Alsop-c-Grant-Leighton-7-150x150.jpg 150w, https:\/\/thescrumacademy.com\/wp-content\/uploads\/2014\/11\/Marin-Alsop-c-Grant-Leighton-7-200x200.jpg 200w\" data-sizes=\"auto\" data-orig-sizes=\"(max-width: 150px) 100vw, 150px\" \/><\/a>What is the difference between the <a href=\"http:\/\/www.rockettes.com\">Rockettes<\/a> and <a href=\"http:\/\/www.marinalsop.com\">Marin Alsop<\/a>, the woman at the top of the S\u00e3o Paulo State Symphony Ochestra?\u00a0 The Rockettes excel at producing a dazzling performance through the precise <em>coordination<\/em> of steps and rhythm while Marin Aslop directs the <em>collaboration<\/em> of nearly 100 artists to create a musical experience unrivaled in the world.<\/p>\n<p>In Scrum, the goal is to guide a cross-functional, self-organizing teams to high-performance via collaboration.\u00a0 So if collaboration is so essential to Scrum, what does the word \u201ccollaboration\u201d even mean?\u00a0 What does it even look like in the workplace?\u00a0 That was a question I asked very early on in when I worked as a ScrumMaster and the place I looked to was <a href=\"https:\/\/www.rallydev.com\/coaches\/jean-tabaka\">Jean Tabaka\u2019s<\/a> excellent book, Collaboration Explained.<\/p>\n<p>For those of you who do not have time to read an entire book, let\u2019s review the basic definitions of what I call the \u201cThree C\u2019s of Business\u201d.\u00a0 Each one of these C\u2019s represents one step in the direction of high-performance and a Scrum Team needs to spend time in each state before progressing to the next.\u00a0 This is very similar to the <a href=\"http:\/\/thescrumacademy.com\/2014\/10\/27\/create-high-performing-team-four-steps\/\">Tuckman model<\/a>\u00a0of team formation.<\/p>\n<ol>\n<li><strong>Coordinate <em>(v.)<\/em>:<\/strong> to work jointly on an activity, especially to produce or create something. <em>synonyms: ally, combine<\/em><\/li>\n<li><strong>Cooperate <em>(v.)<\/em>:<\/strong> to bring the different elements (of a complex activity or organization) into a relationship that will ensure efficiency or harmony. <em>synonyms: synchronize, arrange<\/em><\/li>\n<li><strong>Collaborate <em>(v.)<\/em>:<\/strong> to act jointly; to work toward the same end. <em>synonyms: assist, help<\/em><\/li>\n<\/ol>\n<p>The most basic state for any software team is coordination and well-ordered coordination is the goal of good project management.\u00a0 It is possible to have a state prior to coordination, which I would call <em>ad hoc<\/em> interactions.\u00a0 These interactions are not necessarily random, but certainly are not consistent.\u00a0 When a competent, focused project manager (or leader) coordinates the project activities well, the project stakeholders will achieve a positive outcome.<\/p>\n<p>Unfortunately, coordination at the level needed for software teams requires a great deal of attention from a project manager.\u00a0 Once the manager begins to pay attention to coordinating the activities of another group, or is removed from the team, the coordination will rapidly break down.\u00a0 Why?\u00a0 Because often times the manager\\leader is the only one who knows (or cares) about the bigger picture.<\/p>\n<p>IME, systems and projects that heavily rely on management coordination are generally fragile.\u00a0 Each piece in the project is waiting for their signal from the leader to do their work and looking for guidance on when to make the hand-off to the next person in the value stream.\u00a0 Once that switching system is distracted, or no longer present, the coordination no longer operates smoothly and we get delays and quality problems.<\/p>\n<p>Coordination is absolutely essential for success with Scrum.\u00a0 Without coordination, Scrum Teams will not deliver on their commitments and we are back to <em>ad hoc<\/em> interactions.\u00a0 Unfortunately, most new Scrum Teams often have difficulty delivering on their Sprint commitments in the early Sprints because they simply have no idea on how to coordinate their work or do not consider effective coordination their responsibility.\u00a0 This does not mean the Team members are bad, they just forgot how to do this and it is the ScrumMaster\u2019s responsibility to remind them they have skills to effectively coordinate their activities<\/p>\n<p>For Scrum Teams, it is essential to push the responsibility for coordination down to the level of the individual Team members.\u00a0 The people closest to the work have the most information about the work, so they should have the responsibility for coordinating their interactions.\u00a0 It is not the ScrumMaster\u2019s responsibility to coordinate the work of the Team, even when there are failures.\u00a0 While these failures are not pretty and can be stressful and unnerving, the ScrumMaster must remind the Team the coordination is their responsibility and offer ideas, tools and insights to help them coordinate better.<\/p>\n<p>The Scrum framework offers a great deal of techniques to improve coordination &#8211;
