Teams versus Working Groups"},"content":{"rendered":"<p>In the past few weeks, I have been putting renewed effort to wrap up the course design for \u00a0a new course entirely focused on ScrumMaster practice. \u00a0During a review with a colleague, we identified one key concept we overlooked &#8211; how we define a Team. \u00a0That reminded me of the Jon Katenzbach&#8217;s and Douglas Smith&#8217;s great book, <a href=\"https:\/\/www.tastycupcakes.org\/2011\/06\/the-whole-product-game\/\">The Wisdom of Teams<\/a>, and got me thinking how I feel Scrum is different from other Agile processes.<\/p>\n<p>In Scrum, we rely on real team, not working groups, to get the work done and deliver value by the end of the Sprint. \u00a0Without a real team, Scrum will not work. \u00a0So what is this term &#8220;Working Group?&#8221; \u00a0Why do we avoid working groups in Scrum? \u00a0And what do we mean, when we talk about &#8220;Real Teams?&#8221; \u00a0I know&#8230;the concept of team feels obvious, but I think Katzenbach&#8217;s and Smith&#8217;s book makes this distinction very clear and is helpful to understand where we are going when we decide to use Scrum in our organization.<\/p>\n<h2>Working Group Defined<\/h2>\n<p>In their book, Katzenbach and Smith identify these seven characteristics of a working group, see the list below.<\/p>\n<ol>\n<li>Strong, clearly focused leader.<\/li>\n<li>Individual accountability.<\/li>\n<li>The group&#8217;s purpose is the same at the broader organization goals.<\/li>\n<li>Individual work products.<\/li>\n<li>Runs efficient meetings.<\/li>\n<li>Measures its effectiveness indirectly by its influence on other, i.e. percentage increases in sales.<\/li>\n<li>Discusses, decides and delegates<\/li>\n<\/ol>\n<p>For me, the key ideas to take away from this list is efficiency and individuality. \u00a0Another concept that stands out is there is no identity for the working group beyond the vision of the leader and the organization goals. \u00a0Take away the leader, you have no working group. \u00a0Take away, or change, the organization goals and the working group has no purpose.<\/p>\n<h2>Real Team Defined<\/h2>\n<p>Real teams, on the other hand, have their own corresponding seven characteristics that differ from a Working Group. \u00a0In this list below, I highlighted the terms I think are essential to focus on from a Scrum perspective. \u00a0Please note how many of the concepts are around sharing and the collective identity of the real team.<\/p>\n<ol>\n<li><strong>Shared\u00a0<\/strong>leadership roles.<\/li>\n<li>Individual and <strong>mutual<\/strong> accountability.<\/li>\n<li>Specific purpose that <strong>only the Team<\/strong> can deliver.<\/li>\n<li><strong>Collective<\/strong> work products.<\/li>\n<li>Encourages <strong>open-ended discussions<\/strong> and <strong>active-problem solving<\/strong>.<\/li>\n<li>Measures performance directly by <strong>assessing collective work products<\/strong>.<\/li>\n<li>Discuss, decides and <strong>does the real work together<\/strong>.<\/li>\n<\/ol>\n<p>The work, leadership, performance and decision-making are all shared by the real teams. \u00a0Another interesting difference between a real team and working group is the real team must do the <em><strong>real work<\/strong><\/em> together in order to succeed. \u00a0This is not the case in a working group, where the work can de delegated to some type of expert.<\/p>\n<h2>Why Real Teams are Crucial to Do Better Scrum<\/h2>\n<p>In Scrum, the goal is to provide a significant business goal that forces a collection of individuals to transcend the uninspired performance of a working group. \u00a0The Scrum challenge of producing potentially shippable software that provides discrete business value within a short timebox at the end of each-and-every Sprint knocks people out of their focus individual accountability and individual work products into the space of real team. \u00a0Each functional role working in their functional silo cannot produce the outcome the business is expecting with Scrum. \u00a0In order to succeed, they must do the real work together.<\/p>\n<p>In order to figure out the best solution that meets the business needs, avoid duplication of effort and meets the short deadline of the timebox, Scrum Team members must engage one another in open-ended discussions and active-problem solving. \u00a0To support these types of conversations, many different members of the Scrum Team need to feel comfortable taking a leadership role from time-to-time and designated leaders must feel comfortable passing the mantle of leadership to others. \u00a0As group, the Scrum Team must discuss and decide on who is going to do the work and when it must be complete. \u00a0This encourages both individual and mutual accountability. \u00a0All of this is enabled by self-organization &#8211; a belief that the people best suited to solve the problem are given the authority to come up with the solution and implement it. \u00a0Without self-organization, a group of people will not transcend from a working groups to a real team.<\/p>\n<p>This focus on a real team &#8211; not these mediocre working groups masquerading as real teams &#8211; is what I consider the real difference with Scrum. \u00a0If you can create real teams, then you get the effects of synergy where 1+1+1 \u2260 3, but 1+1+1 = 5 or 7
